Busy, but not keeping the money: why we would not start with a purchase
When an HVAC, plumbing or electrical owner tells us, "We're busy, but we're not keeping enough money," there is usually a purchase waiting to be made. More HVAC leads, or more plumbing or electrical leads. Another software subscription. A webinar or a seminar. A list of recommendations.
If we walked into your company tomorrow, we would not start with any of them. We wouldn't immediately tell you to buy more leads. We wouldn't recommend another software subscription before checking what your existing systems can tell us. We wouldn't ask you to watch a webinar or go to a seminar, then come back and figure out how to apply it. And we wouldn't hand you a list of recommendations and leave you to get it all done.
They have one thing in common: each one hands you a fix before anyone has found out where the money is getting stuck. So we start somewhere else.
They have one thing in common: each one hands you a fix before anyone has found out where the money is getting stuck.
Our approach: find it, fix it, use AI where the work needs thinking, and teach it
We work in four steps, in this order. First, find the bottleneck. That's the place where the money gets stuck. Second, fix it with a better workflow and automation. Third, use AI only where the work needs thinking. And fourth, teach the AI from what happens, so it gets better at your business.
The order is the point. The fix comes after the finding, and the AI comes after the fix.
Step one: find where the money gets stuck
We'd ask for twelve months of your records. A full year shows the busy season, the slow season, and the things that keep happening. We'd look at your leads and where each one came from, your estimates, your jobs, who worked on them, and the repeat visits. Then we'd add the money side: the bills you sent, the payments you got, payroll, and expenses.
We'd put all of it in one place, our Revenue Leakage Finder System. That lets us follow one customer from the first call to the last payment, and see what it cost to serve them. First, we make sure the records match, and we find what's missing. Then our AI Audit Agent helps us find the gaps faster.
We'd begin with the customers you already have. Who got an estimate and never said yes? Who needs maintenance soon? Who used to call a lot, and stopped?
Then we'd look at who does which job. Your best technician for a hard problem may not be your best for an install. So for each kind of job, we look at skills, repeat visits, and how close the cost was to the estimate. And we ask your team, because the technician with the hardest jobs can't be judged like everyone else.
Take an open estimate for an air conditioning replacement. It shows why we sort before we act. Maybe somebody forgot to follow up. Maybe the customer put the project on hold. Or maybe your team couldn't offer a date that worked. Those are three different problems, and each one needs a different answer. So we find out which one it is before we send the next message.
Step two: fix it with a workflow and automation
Once we know where the money is stuck, we fix it. We build a workflow, and the automation that goes with it.
Say good estimates keep getting missed. We build a follow-up that runs on its own, and it hands the job to someone on your team at the right moment. Say the problem is how jobs get handed out. Then we fix that process.
Step three: use AI only where the work needs thinking
Some steps in a workflow are simple. They're the same every time, like a reminder that goes out when an estimate is still open after a few days. Plain software does those steps. It's fast, and it never gets tired.
Other steps need thinking, like reading a customer's reply and working out what they mean. That's where we call an AI model, such as ChatGPT, Claude Code or Meta's Muse. So the AI only does the work that needs thinking. Your team still makes the decisions, and your team still talks to your customers.
So the AI only does the work that needs thinking.
Step four: teach it from what happens
When your team fixes something the AI model got wrong, we teach it. When a customer's answer shows it missed something, we teach it that too. So the AI gets better at your business.
Your team stays, and your records stay yours
We don't come in to replace anyone, and we won't change your team. The workflow and the automation are a multiplier. They help your people, and your business, do more. Your team already knows the work. When that knowledge joins the speed of automation, everyone gets smarter, and the whole business runs better.
Everything we do is for you. Your records are used only for your business. We never mix them with other businesses' records. They're your intellectual property.
The workflow and the automation are a multiplier.
How we check that it worked
Are more estimates turning into finished jobs? Are fewer jobs going back for a fix? Is the work earning more after costs? Those three questions are the test.
Say a system sends two hundred messages. That only tells us it ran. It doesn't tell us it helped.
Those three questions are the test.
Who we are
Our founder, Karlil, puts it this way:
I'm Karlil. For seventeen years, I worked with investment banks to build systems that helped them see their own risk. Recently, when an import business with thirty stores couldn't see what was happening across them, they called me. I spent a week on the ground with the business owners, the partners, and the people doing the work, mapped it, and built the system that runs it today.
Today, I do the same for HVAC, plumbing and electrical owners, so you can improve your P&L.
What starting with us looks like
What we need from you is your story, and the people who do the work. They know what really happened. For the first talk, you don't need slides, and you don't need to give us access to anything. If we go deeper, we'll tell you the plan and which records we need.
Our free GAP Integrity Report is where it starts. It begins with what's public: your website and your reviews. It can't see inside your business. If you'd like our help, we'll talk about what you've already tried, and what to look at first. The deeper work with your records and our AI Audit Agent comes after that, and we agree on the work first. We set up the Revenue Leakage Finder System around your records, together with you. And the report is yours, even if you never book a call.
Maybe you do need more leads, another technician, or better software
Maybe your business does need more leads, another technician, or better software. We want evidence for that decision before you commit to the expense. Here is the evidence we would look for.
For leads, we'd look at what happens to the HVAC leads you already get. How many calls are answered, booked, quoted or lost? What is the conversion rate from a homeowner's call to a booked job? Which lead sources send real HVAC customers, and which send wrong numbers and price shoppers? That is lead quality, not just lead volume. Then we'd compare the cost per lead with what a new customer really costs you: the customer acquisition cost, which is spend divided by customers who paid.
For a technician, we'd measure how many of a technician's paid hours are billed. Drive time, shop time, callbacks and gaps between jobs are paid hours that nobody bills.
For software, we'd check that the information it would hold, such as where a call came from, whether it was booked and how many hours were billed, is already being captured. If it isn't, new software will show you empty fields.
If you want to check one of those first, our pieces on how to increase your HVAC call booking rate, busy all day, broke all month, why a 10% rise only touches half your day and field service management software cover leads, billed hours, pricing and software.
We want evidence for that decision before you commit to the expense.
Who this is for, and who it is probably not for
It's for owners of HVAC, plumbing, and electrical companies who make two million dollars a year or more. You're busy, and you want to know why the profit doesn't show it. You'd rather look at the facts before you spend. And you're willing to look at your own records with us.
It's probably not for you if you've already decided what to buy and you just want someone to set it up. Or if you'd rather not look at your own numbers.
Five companies at a time, and what it costs if the audit finds nothing
We work with companies in groups. The audit takes twenty-one days, and it needs real know-how for each company's records. So we can only take five companies at a time. We can't take everyone at once.
The revenue audit is meant to find where money can be recovered into your P&L, and to say how much, in dollars. If it finds nothing to recover, you do not pay for it. That is our offer, and it is not a promise about what any audit will find.
The decision is yours
If you want to find out where your business is losing revenue, and recover what you can, this is how to start. Or you can keep running things the way they are. That's your call. But if the profit isn't showing all your hard work, the numbers won't fix themselves.
The best way to start is the free report. It's free for HVAC, plumbing and electrical owners who make two million dollars a year or more. Ask for yours here: a sales pitch is not a diagnosis. Let's find the gap.
You already know something is wrong.
Ninety seconds will tell you how big it usually is.
